The free course, by Russ Reeder
Updated November 2026
Keep your best people. Stop the company depending on them.
For CEOs, leadership teams, and the people everyone waits for.
The Hero Test is a free, one-minute diagnostic from Heroes Don't Scale, the book by Russ Reeder. It names why your work waits on one person and gives you the first move for this week. The free course behind it carries the repair through ninety days.

Every company has someone it waits on.
The founder whose calendar is the decision queue. The engineer who is the only one who knows how it works. The manager who holds the responsibility and still waits for the authority. The company praises them, depends on them, and stops growing at the edge of their week.

Losing your best people is a risk. Depending on them is a ceiling.
Keeping your best people without depending on them is one of the hardest problems in any business, and most companies solve the wrong half of it. They work to keep the hero and never build the system that would let the company move without them. So the hero burns out as the firefighter, the people around them stop growing, and the business moves at the speed of one calendar.
The hero is never the villain. Their expertise creates the value; the way the company runs traps it. The repair is to make what they know transferable, grant the authority that was never granted, and set a cadence that closes decisions without them in the room.
When no one is indispensable, everyone becomes more valuable.
A minute to name it. A week to start. Ninety days to install.
1minute
Take the Hero Test. Get your case, your first move for this week, and your path through the course. No account needed.
1week
Open the module your result names: a short lesson, its tools, and a 60-minute working session with your team. It counts as done when the session is held.
90days
Put one outcome, one owner and one record through the 90-Day Install, with reviews on the calendar.
3seats
Your team takes it from their own seats: CEO, manager, and the person everyone waits for. The team view shows how your results spread, never who answered what.

Who is the company waiting for?Why does it wait? What would it take to move without them?
Three to six taps. About a minute. No sign-up, no score.
Take it from the seat you hold.
The CEO or executive
If you run the company, the ceiling comes down the way it went up, one decision at a time.
The manager at any level
If you are in the middle, you may hold the responsibility without the authority.
The person everyone waits for
If you are the one everyone waits for, you were told to make yourself irreplaceable.
One module for every chapter. One session for every module.
Each module turns one chapter of the book into work: a short lesson built on a real story, the tool, a 60-minute working session for your team, and how to tell it worked. The book is out in early 2027; the modules stand on their own today.

One chapter a week, together.
I wrote this book to be read by a team, not only by the person who bought it. Whatever seat your people hold, they will find themselves in these pages, and every chapter ends with three questions and one action they can work through together.
Read one chapter a week. Give everyone the same chapter and ask each person to answer its three Hero Test questions from their own seat. Then compare the answers in the room. The gaps between them are where the dependency lives.
The thirteen week team scheduleThe short answers.
What is the Hero Test?
The Hero Test is a free, one-minute diagnostic from Russ Reeder's book Heroes Don't Scale. A few taps name why the work in your company waits on one person, which of three cases you are living in, and the first move to make this week.
How do you keep your best people without depending on them?
Make what they know transferable instead of making them replaceable. Grant the authority that was never granted, help the expert transfer what only they know, and set a cadence that closes decisions without them in the room. When no one is indispensable, everyone becomes more valuable.
What are the three cases?
Never granted: the resources, authority, or support to hand the work off were never granted. Never transferred: a valuable expert holds knowledge nobody has yet helped them transfer. Kept close: after the company has kept its side, someone keeps withholding knowledge, overriding agreed decisions, or blocking successors. No time to teach is not withholding.
Is it a score or a personality test?
No. The Hero Test prints no score and no number. It is a discussion tool, not a validated assessment, and its subject is the dependency on a role, not a verdict on a person.
Is it free, and do I need an account?
It is free and needs no account. Everything the book names is free: the test, the thirteen modules, the tools, the session plans, and the 90-Day Install. An account is optional and only keeps your result, your progress, and your team view.
Who is it for?
CEOs and executives, managers at any level, and the person everyone waits for. The same test taken from different seats shows where a company depends on one person, and the team view compares the results without showing who answered what.
What is Heroes Don't Scale?
A book by Russ Reeder, Heroes Don't Scale: Build a Business That Grows Without You, coming in early 2027. It shows why capable companies stop scaling when heroic effort substitutes for a working system, and how to replace the dependency with VOOCS: Vision, Outcomes, Ownership, Cadence, Systems.

Work with KeyDelta
When it is tangled, bring in help.
Everything the book names is free. KeyDelta, the firm Russ founded, fixes what's broken, builds what pays, and keeps it relevant. When the dependency sits inside a sale, an integration, or a founder handoff, it brings operators who have held the CEO, COO, and CRO seats. Talk it through, run it with your team, or bring Russ to speak to your leaders.
